the part where you talk about gradually evolving your layout over time made me think of the Minimak layout, which makes a series of small improvements to slowly transition from Qwerty to Colemak; have you heard of it? http://www.minimak.org/

What I've tried instead is to ban punctuation from layer0, which lets me keep letters off the Q, B, P, and ' keys
